The Situation

Live Gallery is a native Windows 11 desktop app built by solo developer Jonathan McNamee, designed to fill the gap left when Google killed Picasa in 2016. With 200+ organic waitlist signups from a handful of Reddit posts and zero paid marketing, there was clear demand. What was missing was everything else: a conversion focus, a content strategy, an email sequence, and a clear path from waitlist to paying customers.

The Problem

Jonathan had a strong product and genuine early traction, but no marketing infrastructure behind it. The waitlist had been sitting untouched for months with no communication. There was no SEO presence, no social strategy, and no plan to turn a list of interested strangers into beta users and eventually paying customers. With a beta launch date of June 2026, the window to build all of this was short.

What We Did

We started with the foundation. The website copy was rewritten to lead with the core positioning: a modern, offline-first Picasa replacement for Windows, built for people who reject cloud subscriptions. SEO metadata was written across key pages, targeting the search terms Picasa users had been typing for years with no good answers.

From there we built the full pre-launch email sequence: a three-part nurture flow to re-engage the waitlist, warm them up to the product, and convert them on launch day. Each email was written in Jonathan's voice, founder-led and direct, with a handwritten signature to match. Open rates on the first send came in at 30%, above the SaaS industry average, from a list that hadn't been contacted in months.

In parallel we built out the SEO content strategy, producing long-form blog posts targeting high-intent search queries: including one directly targeting "best Picasa replacement for Windows in 2026" and one addressing the large photo library management problem that came up consistently across waitlist survey responses. Both were written to rank and to convert.

On social, we developed a library of build-in-public content for Jonathan to post throughout the beta period, covering product progress, founder story, and engagement hooks designed to grow his following in the developer and indie founder communities.

The Outcome

Live Gallery is launching with a fully built marketing engine behind it: a website ready to evolve throughout product iterations, a live email sequence, ranking blog posts, a growing social presence, and a Google Analytics baseline to measure everything that came next. The blog targeting Picasa replacement searches achieved a 42% email open rate and 18.5% click rate when promoted to the list, well above benchmark. Organic search sessions were already coming in before any active SEO work had compounded, with the site ranking for Picasa and Windows Live Gallery related terms from a standing start.
